I feel for you Luciana!
The process have been using is to launch registration with a general description of the event and the theme of the sessions, then fill in the grid bit by bit. I wait to have a signed contract from speakers, or if they are internal staff speakers make sure they are registered and have booked the time, before I add them to the grid and send promotional content out into the world.
For in-person events, I also try and have my speakers for the afternoon show up in the morning in case anything happens and I need to replace a speaker very last minute.

DON'T launch an event if the speakers haven't fully confirmed their attendance or at least don't promote them on your event. We've had to send updates to attendees letting them know that certain speakers were no longer presenting on the webinar and the response we had was bad. A lot of them were upset and cancelled their registrations, and I don't blame them :(
